Salesforce DevOps & Release Management

Cloud23 designs and runs DevOps and release management for Salesforce and MuleSoft estates — source-driven development, automated pipelines, quality gates and governed release calendars that make deployments routine instead of risky.

DevOps is the set of practices that moves software from idea to production quickly, safely and repeatably — version control, automated testing, continuous integration and delivery, and monitoring. Release management is the governance around it: what ships when, with whose approval, and with what rollback plan. Cloud23 builds both for Salesforce and MuleSoft estates, from an initial maturity assessment through fully automated pipelines to operating the release train on a client's behalf.

Salesforce DevOps has its own character. Changes are metadata as much as code, orgs are long-lived and cannot simply be rebuilt from scratch, administrators and developers alter the same system through different tools, and Salesforce itself ships three major releases a year on its own schedule. Generic DevOps tooling maps poorly onto this: the discipline has to be designed for the platform, using source-driven development and purpose-built tools such as Salesforce DevOps Center, Gearset or Copado.

For regulated clients, release management is also an audit matter: every change to a production system needs traceability from requirement to deployment. Cloud23's release practice was shaped by banking programmes where that traceability is mandatory, and it transfers directly to any organisation that wants faster releases without losing control.

What you get

Deliverables

  • DevOps maturity assessment

A review of your current path to production — tooling, branching, testing, environments and governance — measured against Salesforce-specific good practice, with a sequenced improvement roadmap.

  • Source-driven development foundation

Metadata under version control, a branching model that fits your team structure, and a scratch org or sandbox strategy to match.

  • CI/CD pipeline build

Automated validation and deployment pipelines with static analysis, automated tests and quality gates on every route to production.

  • Automated testing framework

A pragmatic test strategy across Apex unit tests, API tests and UI regression — automated where it pays for itself, targeted where it does not.

  • Release calendar and governance

A release cadence and change process aligned to Salesforce's seasonal releases, with approvals and audit trails that satisfy regulated-industry change control.

  • Team enablement and runbooks

Documentation, training and side-by-side releases so your team runs the process confidently after we step back.

How we work

A delivery approach built for enterprise

  1. 01

    Assess

We map how changes reach production today — every tool, environment, approval and workaround — and where releases fail or stall.

  2. 02

    Design

We design the target: branching model, environment flow, pipeline architecture, testing strategy and release governance, sized to your team rather than to a maturity-model diagram.

  3. 03

    Implement

Pipelines are built and metadata brought under source control incrementally, workstream by workstream, so delivery never stops while the foundations change.

  4. 04

    Adopt

We run the first releases alongside your team, tune the process against real friction, and train developers, administrators and release managers in the new path.

  5. 05

    Operate and improve

Release metrics — lead time, deployment frequency, failure rate — drive continuous improvement, whether your team runs the process or Cloud23 operates it as part of a managed service.

When it fits

Consider this when

  • Deployments are manual, slow and routinely consume evenings and weekends.
  • Production incidents keep tracing back to changes that were never tested together.
  • Multiple workstreams collide in shared sandboxes and overwrite each other's work.
  • Auditors or regulators require end-to-end traceability of changes to production.
  • Release frequency needs to rise — but every release already feels like a gamble.

In practice

Example engagements

  • Moving a Salesforce delivery team from change sets to source-driven CI/CD, including branching strategy, pipeline build and team enablement.
  • Release management as a service: operating the release train for a multi-team enterprise org, from calendar and approvals to deployment execution.
  • Consolidating separate Salesforce and MuleSoft delivery pipelines into one governed path to production.
  • A DevOps maturity assessment across an estate of several orgs, with a costed, sequenced improvement roadmap.

FAQ

Frequently asked questions

What is Salesforce DevOps?

Salesforce DevOps is the application of DevOps practice — version control, continuous integration, automated testing and controlled deployment — to Salesforce's metadata-driven platform. Its goal is releases that are frequent, small and uneventful: changes tracked in source control, validated automatically, and deployed through pipelines instead of copied by hand between orgs.

Why is DevOps different on Salesforce?

Because the unit of change is org metadata rather than a deployable application binary. Orgs are long-lived and cannot be rebuilt from source alone, declarative changes by administrators and code changes by developers alter the same system, and Salesforce pushes three of its own releases a year underneath yours. Effective Salesforce DevOps is designed around those constraints rather than borrowed unmodified from web development.

Which DevOps tools does Cloud23 work with?

We work with the established Salesforce DevOps toolchain — Salesforce DevOps Center, Gearset and Copado among them — on top of standard Git platforms and CI services. We are deliberately tool-agnostic: the branching model, testing strategy and governance matter more than the logo on the pipeline, and we recommend tooling to fit your team and budget.

What is release management?

Release management is the governance layer of delivery: deciding what ships in each release, coordinating dependencies between teams, managing approvals and change records, and owning the rollback plan when something goes wrong. In regulated industries it is also the audit trail that proves changes to production were controlled.

How long does it take to stand up Salesforce CI/CD?

A first automated pipeline for a single team is typically weeks of work, not months; bringing a whole estate onto source-driven delivery with full quality gates is a longer, phased journey. We sequence it so each team gets value as it onboards rather than waiting for a big-bang cutover.
